A third way is to take the authors (all 12 of them), split them (randomly)
into three teams of 4 (cause 5 and 7 is way too big), and tell each team to
come to a new compromise. That might get us three drafts, but my bet is that
at least one group will either deadlock, or will produce something identical
to the other groups. The resulting hay bails may now not be so evenly
distributed.

Agreed. And meet in person for an extended period of time, and bring a
moderator, but limit participation to 4 people max.
